Kaizen in the tool room: there is always a better way

Every tool in a machine runs with some cutting data, in some holder, in some grade. None of these choices is final: there is always a better way. Kaizen is how to look for it without doing damage, one step at a time, measuring.

What Kaizen is

Kaizen is Japanese for, roughly, change for the better. In manufacturing it means continuous improvement: many small steps taken by the people who do the work every day, rather than a big revolution once in a while.

In the tool room it becomes a precise habit: never treat a choice as closed just because it works. Working is the minimum; the question is always whether there is a better way.

Where to look for better

The method: one trial at a time

Kaizen in the tool room rests on four simple rules:

The trial sheet

Every trial leaves a written record, even a short one. A few fields are enough:

The dropped sheets are worth as much as the successful ones: they say what not to try again.

An invented example

A solid end mill makes 400 parts on average before being changed, held in a collet chuck. Hypothesis: in a stiffer holder with less runout it would last longer. Only the holder changes: same end mill, same cutting data, same job. Parts are counted over several end mills, not just one.

If tool life grows consistently, the new holder becomes the standard for that job, and the next step is to ask whether the feed can now go up. One step at a time: that is how you get far.

SMED and Kaizen

Improvement applies to the changeover too: SMED in the tool room explains how to prepare off the machine.

SMED and Kaizen work together: SMED shortens the changeover once, Kaizen keeps shortening it. To see what all this is worth in money, there is the guide Why a tool room, with the calculator.

Work out speed and feed from the catalogue data.
